Why studios are retreating from LED volumes to projectors and green screens — and what AI has to do with it.

For the past three years, the undisputed status symbol of high-end filmmaking was the LED volume — the massive, multi-million-pound curved walls of pixels designed to render digital environments in real time. It was heralded as the death of the traditional green screen.

As we reach the middle of 2026, a sharp financial and operational reality check has swept through studio accounting departments. The massive "volume blocks" are no longer viewed as default solutions. Instead, major players including Netflix are quietly leading a retreat towards updated versions of legacy technologies: high-end projection and "smart" green screens.

The driver behind this pivot is not a loss of faith in digital worlds, but an existential crisis in production economics.

The High-Risk "Volume Trap"

The structural flaw of the LED volume model comes down to a single phrase that became an industry mantra: "Fix it in pre."

To shoot on an LED stage, a show's Virtual Art Department (VAD) must completely build, light, and optimise photorealistic 3D environments in game engines before a single frame is captured. For a mega-budget series, this risk can be absorbed. For mid-to-low-budget productions, front-loading millions of pounds of visual effects overhead before principal photography even begins is a terrifying financial gamble.

The cautionary tale remains Netflix's ill-fated series 1899. A massive chunk of its €60 million budget was sunk into constructing the bespoke "Dark Bay" volume stage at Studio Babelsberg. When the show suffered a dismal 32% completion rate and was cancelled after its first season, Netflix was left holding the bill for an expensive, single-use physical infrastructure asset.

When a traditional green-screen show gets axed, you fold up the fabric and walk away. When an LED volume show bombs, the infrastructure deficit is catastrophic.

The Budget-Conscious Substitutes

To safeguard tighter budgets without sacrificing in-camera environmental reflections, the industry has branched into two highly efficient workflows.

1. In-Camera VFX via High-End Projection

Instead of wrapping a stage in thousands of delicate, power-hungry LED tiles, mid-tier commercial and television productions are returning to plate-based and generative laser projection. By casting backgrounds onto specialised screens, cinematographers still achieve the holy grail of virtual production: natural ambient light casting authentic colours and highlights onto the actors' skin and costume textures. The hardware rental and electricity footprint drops by roughly 70%, completely resetting the entry barrier for independent films.

2. The AI-Driven "Smart" Green Screen

Traditional green screens are cheap to erect but notoriously expensive to clean up in post-production. Adjusting for green colour spill on fine hair, transparent glass, or reflective surfaces requires hundreds of manual rotoscoping hours.

To bypass this, Netflix's research division developed Magenta Green Screen (MGS), which has rapidly scaled across their mid-budget slates.

Actors perform against a backdrop of bright green LEDs while being lit from the front strictly with red and blue spectrums, creating a distinct magenta glow on set. With zero green light touching the talent, automated keying software isolates the background instantly. A trained AI model then references a standard lighting pass to strip the magenta hue and restore the actor's true, full-spectrum skin tones.

By combining basic, low-cost physical infrastructure with backend machine learning, studios are achieving the rapid turnaround times of an LED volume at a fraction of the physical setup cost. The physical screen is not dead — it just required an algorithmic upgrade.
